Indian Billionaire Siddharth Shankar’s Long Game: From Komerz To A Family Office Ecosystem

Siddharth Shankar is an Indian billionaire, entrepreneur and operator in the global retail, wholesale and consumer packaged goods (CPG) sectors. With a career spanning more than a decade, he has built a reputation for spotting op,portunities, solving commercial problems and driving growth. His most recent milestone was the sale of the consumer brand arm of Tails Trading Group to a consortium of investors for over $500 million.

Shankar is now Global Chief Operating Officer of Komerz Ltd, a global omnichannel distributor for quality consumer brands. Through his family office, he also backs early-stage founders and builds a wider investment ecosystem spanning AI, consumer, healthcare, commerce infrastructure and sports IP. In conversation with Siddharth Shankar, Global COO, Komerz Ltd.

1.⁠ ⁠Most distributors move boxes and most agencies sell advice. Why did Komerz choose to take on stock, inventory risk and outcomes, and what does that model do for brand owners that the traditional split cannot?

We chose that model because I fundamentally believe advice without accountability has limited value. Traditional agencies can recommend strategy and distributors can move product, but the brand owner is still left stitching together multiple partners whose incentives are rarely aligned.

Komerz was built differently. Our full-stack model brings together brand strategy, creative, media buying, performance marketing, data and analytics, AI, e-commerce, retail, HoReCa, travel retail, sales, distribution, logistics and measurement within one commercial ecosystem.

Taking title to stock and accepting inventory and execution risk means we are not simply being paid for activity; we are economically exposed to the outcome.

That creates real alignment. Marketing informs demand forecasting, media spend connects to sell-through, distribution feeds consumer data, and inventory decisions respond to actual market performance.

For the brand owner, the benefit is simple: instead of managing five or six disconnected service providers, they have one accountable partner capable of taking a product from strategy and brand creation all the way through to shelf, basket and repeat purchase.

2.⁠ ⁠Four acquisitions in under three years span consumer brands, data and brand strategy. What is the logic connecting NOUGHTY, Great Wines Direct, Pathformance and Glassbox, and how do you decide what to buy rather than build?

The logic is actually very simple: we are not collecting companies; we are assembling capabilities.

NOUGHTY gives us direct ownership of a consumer brand and therefore a laboratory for everything we believe about brand building, distribution and international scale. Great Wines Direct strengthens our route-to-market and direct commerce capability. Pathformance adds performance marketing, attribution and data intelligence. Glassbox brings brand strategy, creative thinking and market-building capability.

Together, they move Komerz closer to a genuinely full-stack model: from strategy, creative and media, through data, AI and performance marketing, into e-commerce, retail, distribution, logistics and ultimately the consumer transaction.

On buy versus build, I look at three things: time, capability and defensibility. If we can build something internally without slowing the organisation down, we build it. But where an acquisition gives us exceptional people, proprietary capability, customer relationships or years of accumulated know-how, buying can be far more intelligent.

The test is never, “Can we afford this company?” It is: “Does owning this capability materially strengthen the ecosystem?”

3.⁠ ⁠AQUA Carpatica went from £250,000 to £4.8 million in 16 months. What did Komerz do differently, and how repeatable is that playbook across categories like food and beverage, personal care and home care?

What we did differently with AQUA Carpatica was connect the pieces that are usually managed separately. We did not treat Amazon, retail, marketing, pricing, inventory and distribution as different workstreams; we treated them as one commercial system.

The £250,000 to £4.8 million growth in 16 months was on Amazon UK alone. But the more important story is what happened across the wider business. On an omnichannel basis, we have taken the brand in the UK from roughly £6 million ARR to around £20 million ARR by aligning demand creation with retail execution, availability, pricing, digital performance and distribution.

The playbook is highly repeatable, but not identical across categories. Food and beverage, personal care and home care each have different purchase cycles, margins and channel dynamics. What is repeatable is the operating model: create demand, measure it, connect it to distribution, and optimise the entire value chain around real consumer behaviour.

That is where Komerz’s full-stack model becomes difficult to replicate.

4.⁠ ⁠India has millions of small stores and fragmented supply chains. Why is it central to Komerz’s next phase, and what should investors backing the current round expect to see over the next 24 months?

India is central to Komerz because it combines scale, fragmentation and enormous headroom for organised commerce. Millions of retailers, multiple distribution layers and rapidly accelerating digital adoption make it complex, but that complexity is precisely where our full-stack model creates value.

For investors in the current round, I would ask them to measure us against tangible 24-month outcomes: 2–3x growth in India and Southeast Asia revenue, a materially larger portfolio of brands under management, at least doubling our active retail and digital distribution footprint, and moving the regional business towards sustained positive EBITDA and stronger contribution margins.

I would also expect a growing proportion of brands to use three or more Komerz capabilities-distribution, e-commerce, creative, media, data or technology because that demonstrates genuine platform integration rather than simply revenue aggregation.

Operationally, we should also show measurable improvements in inventory turns, forecasting accuracy, fulfilment and working-capital efficiency.

Most importantly, India should emerge as a technology, commercial and execution hub for the wider Group, not merely another sales geography.

And there is a valuation dimension to this. We are building and acquiring capabilities that, when fully integrated, should materially change how the market values Komerz. We are not trying to become a slightly larger distributor or agency; we are building a global commerce platform with ownership across strategy, technology, marketing, distribution and execution.

If we deliver against these milestones, I expect significant valuation expansion over the next 24 months, because the business should increasingly be valued on the strength of the integrated platform rather than on individual operating units. The ambition is to establish Komerz as one of the most credible global contenders in full-stack commerce infrastructure.

So the investor scorecard is straightforward: revenue growth, profitability, distribution density, capability penetration, operating efficiency and ultimately enterprise value creation.

5.⁠ ⁠You built Tails Trading with little outside capital and now back early-stage founders through your family office. What do you look for in a founder, and what are you building next beyond Komerz?

What I look for first is clarity of thought and resilience. I built Tails with very little outside capital, so I have a natural bias toward founders who can create momentum before capital arrives, not founders whose entire model depends on the next funding round.

Through the family office, we now have direct exposure to 186+ startups and scale-ups, alongside LP positions across a diversified portfolio of venture and private equity funds. That gives me a useful vantage point: I see patterns across sectors, geographies and stages, and I can often connect founders not just to capital, but to distribution, customers, operators and other portfolio companies.

I like founders who understand unit economics, move quickly, are intellectually honest and know exactly where they need help. I am much less interested in polished storytelling without operational depth.

Beyond Komerz, what I am building is effectively a long-term investment ecosystem around AI, consumer, healthcare, commerce infrastructure, sports IP and selected operating businesses.

The real advantage of a family office is that we can be patient. We can back companies early, create synergies across the portfolio, follow capital over multiple stages and occasionally build businesses ourselves where we see a structural gap.

For me, the next chapter is less about building one company. It is about building an ecosystem of companies, capital and capability that compounds together over decades.
